Benvic: SAP ECC6 ERP overhaul to S4/HANAH version

Discover how Netsystem supported Benvic Europe in its project to upgrade its SAP ECC6 ERP system to S4/HANAH, providing project management and PMO services.

Context & objectives

Following its acquisition by Invest Industrial, Benvic Europe has demonstrated its ambition to become the global leader in the PVC compound sector. In recent years, a new organizational structure has been put in place to strengthen its expertise and promote synergies between its activities, its various production sites in Europe, and its international subsidiaries.

It is within this framework that the Benvic Europe group decided to upgrade its SAP ECC6 ERP system (inherited from the Solvay group) to the new S4/HANAH version.

Business challenge

This version change was not simply a technical migration project, but rather a greenfield project aimed at building the group’s future core model tailored to Benvic’s specific business needs.

Response & method

Netsystem provided support in two stages:

  • Assistance in selecting an SAP S4 HANAH integrator. An initial call for applications with an RFI, followed by a request for proposals via an RFP. Netsystem drafted the consultation documents, organized discussions with the candidates, and carried out a financial and technical analysis of the proposals. Ultimately, the integrator TVH was selected.
  • Assistance with PMO & AMOA implementation:
    • Implementation of methodological project monitoring tools.
    • Assistance with contracting.
    • Participation in and preparation for COPIL/COPRO committees.
    • Assistance with scope validation.
    • Organization and monitoring of the acceptance testing process.

Our change management experts also intervened to ensure the success of the project and the adoption of the new tool by employees on the following key points:

  • Support for the project team
  • Development of the communication & deployment plan
  • Development of the training & deployment plan

Results

  • The switchover was completed on schedule.
  • A new core model with all processes adapted to Benvic’s business (batch manufacturing, use of recipes/BOMs, complex QSSE control). This core model can be deployed within new subsidiaries to support Benvic’s external growth policy.
  • Dematerialization and automation of logistics processes: location management, barcode scanning using guns.
  • Securing of incoming/outgoing material flows through automatic reference control.
  • Detailed quality and traceability management at the big bag level.
  • Significant improvement in master data governance (in parallel with organizational adaptation).
  • Key users trained end users (taking into account the 3/8 rule).
  • Resistance was reduced through appropriate communication and gradual skill development.
  • We moved from the impression of “tracking” to the adoption of usage.
Key success factors
  • The expertise of Netsystem consultants in digital transformation combined with that of our change management experts to provide the best possible support for people and technology.
  • The ability to manage projects in complex and critical environments with an international dimension.
